I'm the office administrator for a 230-person company across three locations. I handle the equipment ordering—roughly $450,000 annually across 15 vendors—and I report to both operations and finance. If you've ever had to choose between two systems that both look good on paper, you know the feeling. Dimension 1: Coverage and zoning
The Daikin 1 ton heat pump is a straightforward single-zone system. In round numbers, 1 ton equals 12,000 BTU/h, which is enough for roughly 400 to 600 square feet in a well-insulated commercial office. If you have one open area with consistent usage, it's a simple fit.
The Daikin 2 zone mini split connects one outdoor unit to two indoor units, each with its own thermostat. That's the better fit when two spaces have different loads—say, a sunny conference room and an office with a lot of computers.
For us, the surprising conclusion was that the 2 zone mini split won in our branch office, even though it cost more upfront. We had a network closet that generates heat around the clock. The rest of the office didn't need cooling at the same hours. A single 1-ton system would have cooled the whole office to satisfy the warm closet. The two-zone system let us cool the closet without freezing the rest of the office.
To be fair, if that network closet weren't there, I would have insisted on the 1 ton heat pump.
Dimension 2: Installation and ductwork
The 1 ton heat pump can be paired with ducting. If you already have ducts and a ceiling void, this is often the least invasive path. It also hides the equipment, which matters in a reception area or conference room.
A 2 zone mini split doesn't require ducts. It runs refrigerant lines to wall-mounted or ceiling-cassette indoor units. For a building without ducts, that can be dramatically cheaper than cutting in ductwork.
Our mistake: we specified a 1 ton heat pump for a conference room without checking the duct layout. The supply run to the far corner was undersized, so the room had one comfortable end and one sweaty end. We ended up adding a small ductless unit. That cost more than doing the load calculation first. To be fair, the original quote wasn't wrong—it just wasn't complete.
Bottom line: if you have ducts, the 1 ton heat pump is a no-brainer from an installation standpoint. If you don't, a 2 zone mini split may be the less messy option.
Dimension 3: Efficiency, refrigerant, and real-world performance
Daikin uses inverter compressors in both systems. That means the compressor ramps up and down instead of cycling on and off. Both the 1 ton heat pump and the 2 zone mini split use R32 refrigerant in current models. R32 has lower global warming potential than the older R410A, and it's become the default for much of Daikin's lineup.
But rated efficiency is not delivered efficiency. This was my biggest surprise. We installed a ducted 1 ton system in one building, and the supply duct ran through an unconditioned attic. The duct loss ate a meaningful chunk of the rated cooling output. The ductless mini split in another building had no such loss. The mini split's field performance felt better than its paper rating suggested.
So when you compare, don't just look at SEER or HSPF. Ask for the AHRI matched-system reference number and the actual line set length and duct location. A high-rated system installed badly will underperform a lower-rated system installed properly.

Based on two licensed contractor quotes in January 2025, the installed price for a Daikin 1 ton heat pump in our market was roughly $5,500 to $6,800. A Daikin 2 zone mini split was roughly $7,200 to $9,400. Prices vary by region and time, so verify current pricing before you budget.
I wouldn't call the 2 zone system a bad deal. In our case, the energy savings from not cooling unused space made the first-year cost gap smaller. But the service trade-off is real. A ducted single-zone system is simpler. More HVAC techs are comfortable working on it. A mini split has more components, more sensors, and two indoor units to keep clean.
I've only managed about a dozen HVAC replacements in office buildings, so I can't speak to every climate or installation. But the pattern is consistent: the lower quote is not always the lower total cost.

- Choose the Daikin 2 zone mini split if you have two zones with different loads or schedules, no ductwork, or a space like ours with a warm closet that needs cooling all year.
- Do not choose by name alone. Get a Manual J load calculation, an AHRI matched reference, and a line-item quote for labor, line sets, refrigerant, and controls.
In the end, the Daikin 1 ton heat pump and the Daikin 2 zone mini split are both good systems. The right one depends on the space, the ducts, the load, and the local service network. That's not a weak conclusion—it's the honest one.
Take it from someone who has paid for a great price that couldn't be serviced and a perfect fit that didn't fit. The quality you buy is the quality your people feel when they walk into that space. To me, that's the real bottom line.
